Purpose

This is the operating plan for EF Build from October 2026 through March 2027.

It sets destination, Strategic Intents, places, products, owners, and 30 / 60 / 90 / 180-day actions.

This window locks a replicable, certifiable component-and-cell foundation that later factories copy. It does not stand up five production lines.

Stewart, Beyreuther, and Staneff do the work only they can do. Hires are doers that extend them, not managers beside them.

Long-lead equipment is an 18-month timer. POs in October start that clock.

Destination

Earth Force Build starts at forest stewardship and wildfire mitigation, controls source fiber, and converts it at the lowest transformational energy and cost at each stage into high-precision components and assemblies. That conversion system is the Platform. The Platform is how products are developed.

Products are configured from one characterized, certifiable component set, inside certified and manufacturable limits. They do not extend the set. A part that is not in the set does not go to production start.

Design rule: precision CLT / thin CLT and subtractive process. Eliminate unnecessary parts, pieces, spacers, adapters, connectors, and frames. Highest performance through more elegant design and material; lowest transformation cost - measured in energy, labor, currency.

A process cell is not a hero setup in Factory 0. A cell is specified so a production team can run it: equipment, utilities, quality limits, labor, first-article criteria, and ledger points. Factory 1 and later factories execute with developed process cells. They do not reinvent them through operations.

Mature production: process cells optimized for each component; components into sub-assemblies; sub-assemblies assembled at in-market facilities; final assembly on site. In-market assembly facilities follow Factory 1 at production speed, when offtake warrants those facilities.

Deployment speed does not equal risk. Here it is the opposite.

A linear path - characterize, certify, tool, product, then customer, and repeat - reaches mature production in 20+ years. Running characterization, certification, cell development, product engineering, customer conversion, and finance in parallel puts mature production on a 3-year track. This plan is the parallel path.

Demand

The United States is a ~$1.3T construction and development industry. Housing shortfall and industrial demand for schedule, carbon, and repeatable assemblies are already measured and well documented. Offtake waits on certified, manufacturable capacity a large developer can underwrite. Evidence is found in the Earth Force Build detailed, conservative, and variable market diffusion models for the 4 PNW states, expanding to the rest of our coverage area.

The first prototypes and pilots are for qualified launch partners, where each is contributing components to the platform that serves greater demand than modeled. Starting at cost parity in each of their respective product categories, the demand is represented by the markets, not individual projects.

  • Certification — characterized Platform and documented build system that an AHJ, insurer, lender, and offtake counterparty can stand behind.
  • Capacity — process cells that release conforming product, specified so they can be copied, and a production system that takes those cells at speed.
  • System of record — every coupon, cell cycle, and first article writes to the ledger. Scale without that is tribal knowledge.

Market development and structured finance for Build offtake start in this window, led by Justin Stewart. Ownership of BU P&L, institutional counterparties, external development projects, and overall strategy. CFO hired in months 0–6, with Build functions reporting to Stewart, to take strategic structures, facilities, and reporting.

One Platform. One characterized, certifiable component set. Five example products configure that set — they do not extend it. Shared cells and modules are the work; product SKUs are the configurations.

Modules

Wet-room, bathroom, and kitchen modules are Platform components, they are not product SKUs. They are used across Unbrick, Schweitzer, Cloud factory prototypes, and industrial as required. They are built from process cells for each part, specified to be copied. Resia Manufacturing commissioned equipment is acquired Day 1. Prototypes and pilots run mostly on 0.0 cells; 0.1 as bathroom production cells come online. A module cell is done when it meets the set, writes to the ledger, and has no unnecessary parts.

Cloud Connect

Cloud Connect is factory-installed vertical plumbing waste, drain, vent, and water, with on-site vertical quick-connects during setting. It is specified first on Cloud Apartments and may be used on other stacked-unit product.

Immediate supply: IFG (domestic fiber), Mercer International (CLT panels), KLH (international CLT panels and components). Import is a bridge and risk reducing redundancy while U.S. characterization, certification, and conversion come online. SI 1 test matrix includes incoming mill variance across IFG, Mercer, and KLH so the certified set is not mill-specific. Source-fiber control through stewardship is the mature-state supply position.

Hiring sequence

Hire to the work clock, not to the mature org chart. The attached org/role chart is the destination. This sequence is who must be engaged so SI 1, SI 2, and SI 3 can run in parallel, and so physical prototype and pilot work starts on time.

Stewart, Beyreuther, and Staneff are the constraint and the advantage. Stewart: P&L, offtake, strategic finance, external development, strategy. Beyreuther: overall owner and architect of the Platform; the engineer who makes the system work together. Has design authority on all components, assemblies and process cells. Staneff: one ledger from forest floor through decades of building performance; scientific innovation and development of technical innovations. Hire doers that extend them. Stewart’s Strategic Projects Senior Associate is the doer across finance, operations, and product, from analysis through execution. Do not hire directors of Product, Policy, or Content this period. Do not hire a Manufacturing Operations specialist. Industry-changing scale is a certified set, copyable cells, and a live ledger, not an org chart filled early.

SI 1 (characterize / certify), SI 2 (design / document the build system), and SI 3 (design / document the production system) start together. Design and lab work have no floor lag. Factory 0 cell development, Resia Day 1, and first articles do. People who do that work must already be engaged when the work starts.

Named contractors and lab partners start faster than FTE. FTE searches open Day 1 with a 60–90 day time-to-seat. Product engineer and product architect offers already in motion are the SI 2 capacity for drawings by Day 60.
